Farm Shards of Agony fast in Diablo 4 by looping Grigoire or Varshan on high Torment, then spend them to summon Duriel for top-end uniques and endgame upgrades.

If you're deep in Diablo 4's endgame, you've probably learned fast that Shards of Agony aren't "nice to have." They're the passcode to the bosses that actually matter, and without them you're basically spectating the Mythic Unique lottery. I treat shard farming like a tight loop, not a vibe. If you're short on time, some players even top up mats or gear through EZNPC so the grind doesn't eat their whole week, then jump straight back into boss rotations with their group.

Grigoire Is Still the Workhorse

The most reliable shard flow comes from Grigoire, the Galvanic Saint, tucked inside the Hall of the Penitent in Dry Steppes. The fight itself isn't the problem. The prep is. You'll need Living Steel, and that means Helltides, chests, and a bit of route discipline. I like to show up with a build that can delete phases fast, because the real win is resets. Kill him, grab the drop, bounce out, reset, repeat. If your damage is shaky, fix that first—otherwise you're just turning Living Steel into disappointment at a slower pace.

Varshan, Whispers, and "Free" Timers

When Helltides start to feel like a second job, Varshan is the switch-up. He's near the Tree of Whispers in Hawezar and he wants Malignant Hearts instead of steel. The pace feels different, and the shard drops are solid when you're pushing higher Torment tiers. While you're at it, keep an eye on World Boss timers. People skip them because they're not "targeted," but the time-to-reward can be great if you're already online. You just show up, smack the boss, and walk away with loot you didn't really have to plan for.

Turn Shards Into Duriel Runs

Shards of Agony only feel valuable because they convert into Duriel attempts. Combine them with Mucus-Slick Eggs, head to the Gaping Crevasse in Kehjistan, and that's where the real chase starts—Harlequin Crest, Andariel's Visage, Ring of Starless Skies. This is also where efficiency matters more than pride. Don't solo it unless you have to. In a four-player rotation, everyone brings mats, everyone gets pulls, and your stash goes way further. Keep the difficulty as high as you can clear quickly, not as high as you can barely survive.

Keep the Loop Tight

The rhythm that sticks is simple: farm what you need, spend it fast, and don't drift. Grab Living Steel during Helltides, slam Grigoire, mix in Varshan when you're out of steel, and only stop when you've banked enough shards for a real Duriel session. Most players burn out because they half-commit, wander, and end up with one summon's worth of mats after a whole night. Treat it like a rotation with a start and a stop, and if you're trying to keep your runs consistent, it helps to plan around upgrades, repairs, and even things like Diablo 4 Gold so your downtime doesn't snowball into lost attempts.
